Possibility mapping

Navigate complexity creatively. Turn challenges into clear action.

You're tackling digital transformation, service redesign, or multi-team programmes - wicked problems in deeply entangled systems. Teams debate what's impossible rather than what they control, while traditional planning fails as the system fights back.

What if you could navigate that complexity in a day and leave with your next best move - concrete actions to start immediately?

Participants stand along a glass wall, smiling and placing sticky notes as they work together.
Two workshop participants stand at a glass wall adding colourful sticky notes to a growing cluster. Both are reaching and arranging ideas, reflecting an engaged, hands-on group activity.
A glass wall in the Torchbox office is covered with a mix of colourful sticky notes. Behind the glass, several parked bikes are visible. Sunlight from large windows brightens the space, giving the scene a lively, collaborative feel.
A group of people sit around a large wooden table in the Torchbox office, writing on sticky notes. Bright hanging lights and big windows give the room a warm, focused atmosphere.

Possibility Mapping workshop

  • Map the whole picture

Identify what shapes your system: what blocks progress, patterns that repeat, and who has influence. Unite diverse perspectives so everyone understands the challenge and sees the same landscape.

  • Find your zone of possibility

See three boundaries: where change is impossible, where it requires external support, and where it's too volatile. Between these lies what you can actually influence and control right now.

  • Align your team

Build clarity on priorities across teams with creative facilitation methods that surface every perspective. Not just the loudest voices - everyone contributes, shapes the plan, and owns the outcome.

  • Get creative (and have fun)

Break out of traditional workshop patterns with playful, person-centred approaches. Surface unknowns, expose biases, and unlock missing perspectives. You'll make better decisions and enjoy it.

  • Leave with concrete next steps

Walk away with actions you can start Monday. Run safe-to-fail experiments without needing endless approvals. Not another strategy document that sits on the shelf while nothing changes.

  • Keep the momentum going

Quick wins create a portfolio of next best moves. Each success builds confidence and momentum for bigger changes, setting the direction for ongoing experimentation and transformation.

“The creative and person centred methods Torchbox brings to possibility mapping really helped us develop our ideas for improvement, areas to prioritise and where we need to engage colleagues in our plans. The team really understood our challenges and goals, and were skilled in bringing together a diverse set of perspectives with a really innovative approach.”

Possibility Mapping with AWP

Avon and Wiltshire Mental Health Partnership faced fragmented systems and clinicians coordinating rather than delivering care. We brought together stakeholders from five regions, third sector partners, and people with lived experience to tackle: "How might we reimagine digital access, focusing on what we can change?"

Through Possibility Mapping, we helped AWP identify their zone of possibilities, build consensus on quick wins, and uncover tangible actions they've since implemented.

Structure and process, especially Lego Serious Play and the way of mapping and then segmenting; would love it if you could share the slides as the questions and framing were really helpful.

Alice

Relaxed and creative; focus on areas of control - often we get stuck on the impossible; working across localities and organisations.

Sadie

Love the focus on starting somewhere, doing it fast and not being paralysed over the enormity of it all; love the playful, creative environment that has helped us be curious and open to doing things differently.

Victoria

Creativity and play; the people; the discussions generated; very well fed and watered throughout; relaxed setting; well paced; excellent facilitation; learning different viewpoints; good research
